Cant figure out how to add pic to adobe template

hello, i have beat my head for hours, i cannot figure this out, i have an adobe photoshop template that editable.
I can edit the text, easliy by clicking on the text and back spacing and typing, simple!
Now theres a cartonn picture put in for you to remove to add yours, when i drag the new picture to the column in my attached picture, it doesnt add it in the spot where the picture was, it opens it up as a new picture ontop of the entire thing im working on.
The sad part is i have done this before, must be the covid i had for 28 days!
The one thing im sure of is you cannot drag the picture into the layers and it work!

We cannot say much without looking at the layers. In the attached image is the "photo" layer the layer that is needed to be deleted and replaced with?

1- you have to delete the cartoon picture and put your picture in place and size it accordingly or
2-it must be a "smart object" and you might have to double click it to open it up and place your image there. (Although I think in the image attached it does not seem to be a smart object)
 
I would love to help, however, it's very difficult to make a suggestion based on your description and without seeing the editable template file itself.

In most editable mock-ups, it usually involves double clicking a smart object, turning off the "cartoon image", and dragging and dropping the new image.
